CPG Operations Consulting
CPG operations consulting for early-stage brands that need real infrastructure built — not a deck, not a framework. COO-level outcomes at a price that doesn't require a board meeting to approve.
About
Most early-stage CPG brands hit the same wall: the founder is running operations by spreadsheet, freight is a black box, the co-man relationship has no structure, and COGS are leaking through a dozen small decisions nobody's tracking.
I'm Antonio Landa. I've spent 7+ years building operational infrastructure from scratch — not advising on it, actually building it. I've opened locations from zero, hired and trained 100+ people, integrated acquisitions mid-chaos, rebuilt supply chains that were held together with duct tape, and implemented ERP systems in companies that had never had one. I know what it looks like when nothing exists yet, and I know how to make something out of it.
The brands I work with can't afford a full-time COO. They don't need one. What they need is someone who can come in, diagnose the real problems fast, build the systems that matter, and hand it back running. That's the work. I'm good at it because I've had to be — not because I learned it in a boardroom.
You get COO-level output. Not a consulting deck. Not a framework. The actual thing, built.

Tariffs are reshaping landed costs across ingredients, packaging, and inbound freight — and most early-stage CPG brands have no playbook. I help you model the full tariff exposure across your supply chain, identify re-sourcing and reclassification opportunities, renegotiate supplier terms, and build a resilient sourcing strategy that doesn't blow up your margin. This isn't theoretical — it's the exact work happening in real CPG operations right now.
End-to-end operational infrastructure for brands going from zero to structured. Built to run without you micromanaging it.
Find the leakage. Fix the model. Sustain the reduction. Most early-stage brands have 10–25% savings sitting in the supply chain.
Selection, setup, and adoption. From spreadsheet chaos to real-time visibility across production, inventory, and finance.
Structure the relationships that most brands treat as verbal agreements. Build accountability into every handoff.
Turn tribal knowledge into repeatable systems. Onboard faster, execute consistently, and stop losing ground every time someone leaves.
Forecast accuracy is leverage. Get ahead of production, reduce expedites, and stop making reactive purchasing decisions.

Fractional COOs typically run $10K–$20K/month. Big consulting firms start at $20K for a single project. I deliver the same outcomes — supply chain built, margins protected, systems that actually run — because I've done this work myself, not managed people who did. Early-stage brands deserve access to real senior ops without needing a Series B to afford it.
One-off calls, quick audits, vendor review, or ad hoc strategy sessions. Best for brands that need senior ops input without a full engagement.
Scoped deliverable. Fixed price. No scope creep, no surprises. You get a clear outcome — a system, SOP library, ERP setup, or cost model — in a defined timeline.
Embedded ops support on a part-time basis. For brands that need consistent senior ops capacity without a full-time hire. Limited availability.
All projects begin with a complimentary 30-minute discovery call. Custom scopes available for complex engagements.
